AI Governance for Small and Mid-Size Businesses: What You Actually Need

AI governance sounds like something only Fortune 500 companies need. It is not. Any business using AI to make decisions, or planning to, needs a governance framework proportional to its size and risk exposure.

When people hear "AI governance," they picture large enterprise compliance teams, hundred-page policy documents, and dedicated ethics committees. That picture is accurate for a Fortune 500 company. It is completely wrong for a business with 20 or 200 employees.

The problem is that most of the governance guidance published online is written for large enterprises. Small and mid-size businesses read it, conclude that governance is not for them, and end up with no controls at all. That is the wrong conclusion to draw.

Why Governance Matters Even at Small Scale

When an AI system makes a wrong decision, approves the wrong loan, misclassifies a customer, or generates a biased recommendation, someone is accountable. Without governance, that accountability is unclear, the error may go undetected, and the same mistake repeats. Governance is simply the set of policies and controls that prevent that scenario. The scale of the business changes the complexity of those controls, not the need for them.

The Four Essentials for SMB AI Governance

1. An AI Inventory

Document every AI tool your business uses, including third-party tools with AI features built in. CRM systems, email platforms, and hiring tools often have AI components that most people do not think of as "AI." For each tool, record what decisions it influences, what data it uses, and who owns it internally. This takes a few hours and is the foundation of everything else.

2. Human Oversight Checkpoints

Identify which AI-assisted decisions require a human review before action is taken. High-stakes decisions, anything affecting a customer's financial situation, employment, or access to services, should always have a human in the loop. Document this explicitly so it does not depend on individual judgment or institutional memory that walks out the door when someone leaves.

3. An Audit Trail

For any AI system making consequential decisions, maintain a log of what decision was made, when, based on what inputs, and who reviewed it. This is not just good practice. It is increasingly a regulatory requirement in financial services, healthcare, and HR contexts, and it is the first thing an examiner or auditor will ask for.

4. A Review Cadence

AI systems drift. The data they were trained on becomes outdated, business conditions change, and performance degrades quietly. Schedule a quarterly review of each AI system's outputs to check for unexpected patterns, errors, or bias. This does not require a data scientist. It requires someone asking "is this still working as intended?" and knowing what to look for.

What You Do Not Need Yet

You do not need a dedicated AI ethics committee, a Chief AI Officer, or a 200-page governance policy. Those are enterprise constructs for enterprise scale. What you need is proportionate: clear ownership, documented decisions, human oversight on high-stakes outputs, and a regular review habit. That is it.

Where to Start

Start with the AI inventory. It takes less than a day and will immediately surface tools and decision points you had not thought about. From there, the governance framework builds naturally around what you find. You do not need to design the whole system upfront. You need to know what you are governing before you can govern it well.
